What is order fulfillment? The steps between an order being placed and a parcel leaving the door, as the warehouse performs them, and what each step is judged on

Published , updated

Order fulfillment is everything a warehouse does to turn an order placed online or by a store into a parcel or a pallet that arrives correct and on time, and then to take it back if it comes back. Most definitions are written for the seller deciding whether to outsource it. This one is written from the warehouse floor, because what is order fulfillment in practice is six procedures performed in sequence, each with a record and a figure it is judged on, and a fulfillment operation is only as good as the weakest of the six. The free warehouse SOP template worksheet on this site counts the procedures a client account adds, which is another way of counting the steps below.

Receiving, putaway and storage: before any order exists

Fulfillment starts weeks before the order. Stock arrives against an advance notice, is checked and scanned in, is put away to a scanned location and sits there, counted on a cycle, until an order calls for it. The figures are dock-to-stock time and inventory accuracy, and an order cannot be fulfilled from stock the system has in a location that is actually empty. The seller who asks what is order fulfillment usually pictures the pick and the parcel; the operator knows the order's fate was decided at receiving.

Picking, packing and shipping: the order itself

The order arrives from the client's channel into the WMS, is released in a wave, is picked along a path by the line, is checked and packed to the client's spec with the right inserts, and is labeled from the carrier account and staged for collection. The figures are lines per hour, pick accuracy, the share of orders shipped by the cut-off and cost per order. Each client's packing spec and carrier choice is a variant on the base picking and packing SOP, which is why a fulfillment warehouse with several clients has a procedure pack rather than a procedure.

Returns: the step that closes the loop

A returned parcel is received, inspected, and dispositioned: back to stock, to a rework bench, to the client or to disposal, per the client's rule. It is scanned back in like any receipt, so the inventory is right and the client can refund against a real event. Returns are the step most often left without a procedure and the one that produces the most inventory discrepancies when it is. Pickpathly Pro keeps every client's SOPs, receiving to returns, with their versions and review dates, beside the weekly figures the six steps produce.
